How Do I Know If My Marketing Agency Is Actually Working?

Your marketing agency is working if the agreed business outcomes are moving in the right direction — or, when they are not, the agency can clearly explain why and what it is changing next.


The answer is not “because impressions are up.” It is also not “because revenue did not double this month, fire them.” Marketing performance has leading indicators, lagging outcomes, and factors the agency can influence but not fully control.


Start with the goal you agreed on

If the agency was hired to generate qualified leads, measure lead volume, quality, cost, conversion, and sales follow-up. If the work is a rebrand, the measures are different. If it is SEO, organic visibility, qualified traffic, conversions, and query growth matter more than a single monthly ranking screenshot.

An agency cannot be evaluated fairly against a goal nobody defined.


Five signs the relationship is healthy

1.     They can explain the strategy without hiding behind jargon.

2.     Reporting connects activity to the objective.

3.     They identify problems before you do.

4.     They change course when evidence says the current approach is not working.

5.     You know what they need from you — approvals, sales data, budget, follow-up — for the plan to work.


Red flags

·       Every report celebrates reach, impressions, or clicks but avoids conversions or lead quality.

·       The same campaign runs for months with no meaningful testing or learning.

·       Nobody can explain why a channel is in the plan.

·       Your agency disappears between reporting meetings.

·       Every bad result is blamed on the market, the algorithm, the client, or “brand awareness.”

A good agency does not promise that every idea will work. It should be able to show that every idea is being tested for a reason.


Do not ignore your own side of the system

Marketing can generate demand and leads. It cannot fix slow response times, weak sales follow-up, unavailable inventory, poor customer experience, or pricing nobody can defend. Good reporting should surface those handoffs instead of pretending marketing ends at the form submission.
